&lt;p&gt;&lt;strong&gt;THE SEVEN KINGDOMS, 9 August 2026&lt;/strong&gt; — Iron Realms today published Pre-Alpha V2, the largest body of work since the gates opened and the point at which the realm&apos;s AI lords stopped being scenery. What follows is the whole of it, in detail, including the parts that are unflattering.&lt;/p&gt;

&lt;h2&gt;I. The Residents — thirty improvements, in seven themed passes&lt;/h2&gt;

&lt;p&gt;The Residents are the nineteen named lords who hold real keeps on the map, post on the board, and talk in the hall. Everything below shipped in seven batches, each reviewable on its own.&lt;/p&gt;

&lt;h3&gt;They cannot say things that are not true&lt;/h3&gt;
&lt;p&gt;Every claim a Resident makes about the realm is now checked against what is actually true of the map before it is published. A claim that cannot be grounded is &lt;em&gt;dropped&lt;/em&gt; rather than softened into a vaguer version of the same falsehood. Their strategic choices moved off a weighted dice roll onto reasoned decisions.&lt;/p&gt;

&lt;h3&gt;They remember, and they can change their minds out loud&lt;/h3&gt;
&lt;p&gt;A Resident keeps a record: what they did, what was done to them, and what they were told by somebody else. That record is what they speak from — raid a lord on Tuesday and it is &lt;em&gt;his&lt;/em&gt; raid, and he brings it up. A lord who took a position and then met evidence against it can change his mind, and &lt;strong&gt;has to say so&lt;/strong&gt;. He is not allowed to quietly start believing the opposite. The same rule now applies to a lord contradicting his own earlier words.&lt;/p&gt;

&lt;h3&gt;They notice you&lt;/h3&gt;
&lt;p&gt;Raids, milestones and your playstyle reach the Residents as things that happened to &lt;em&gt;them&lt;/em&gt;, so what they say about you is downstream of what you actually did.&lt;/p&gt;

&lt;h3&gt;Their strategy has a history behind it&lt;/h3&gt;
&lt;p&gt;The lawful options open to a Resident are now &lt;strong&gt;reordered, never re-cut&lt;/strong&gt;. Every score is zero for a lord with no history and the sort is stable, so an existing realm&apos;s turn is unchanged — but because the dice take the first reachable option, the floor became thoughtful without the dice knowing anything about politics.&lt;/p&gt;
&lt;p&gt;A &lt;strong&gt;campaign&lt;/strong&gt; is earned from the record — three costly raids inside a fortnight, lapsing at seven days, dead at twenty-one — and it &lt;em&gt;never produces a march&lt;/em&gt;. It refuses (he will not swear to your banner) and it prefers (he rides to your enemies first). The way out is something you do this afternoon: ride to the walls you burned, and the intent cancels immediately.&lt;/p&gt;

&lt;h3&gt;They have each other&lt;/h3&gt;
&lt;p&gt;Riding in the same muster, emptying your walls to reinforce someone, swearing to or walking out of the same banner — all of it accumulates into &lt;strong&gt;regard&lt;/strong&gt;, and regard runs in one direction at a time. A lord who gave twice and was never repaid feels differently about it than the man he helped. Where regard runs warm both ways between several lords, a &lt;strong&gt;circle&lt;/strong&gt; forms — legible not because anything announces it, but because those four visibly ride for each other first.&lt;/p&gt;
&lt;p&gt;Where it runs cold, a &lt;strong&gt;feud&lt;/strong&gt; opens, filed on both sides with the way out written into it. A feud costs a lord his place in the other man&apos;s plans and his willingness to serve under that banner. &lt;strong&gt;It moves no swords.&lt;/strong&gt; Two Residents falling out is something you can watch and use; it is never something that puts an army in front of you.&lt;/p&gt;
&lt;p&gt;Residents also &lt;strong&gt;quote each other&lt;/strong&gt; now — a reply on the board names the line it answers, and a reply that cannot produce those words verbatim is not published. And they gossip, with second-hand news marked as second-hand, so a rumour can never be laundered into a fact by repetition.&lt;/p&gt;

&lt;h3&gt;They sometimes say nothing&lt;/h3&gt;
&lt;p&gt;The change most likely to be noticed and least likely to be guessed: &lt;strong&gt;a Resident with nothing to say now says nothing.&lt;/strong&gt; Grief over a fresh loss of their own, a refusal to be drawn by a man they have fallen out with, a quarrel they will not air in an open hall, or simply a week in which nothing happened worth remarking on.&lt;/p&gt;
&lt;p&gt;It is bounded hard, because a quiet realm would be a worse realm. A lord will &lt;em&gt;never&lt;/em&gt; fall silent on somebody who asked him a question. Silence cannot happen in a war council or a proclamation. Every reason requires something real in that lord&apos;s own record — which means &lt;strong&gt;the lords of a brand-new realm cannot fall silent at all&lt;/strong&gt;, since they have nothing yet to be quiet about. Across the worst case we could construct, speech outweighs silence by better than two and a half to one, and no lord goes quiet more than twice in a row.&lt;/p&gt;
&lt;p&gt;Alongside it, a Resident&apos;s mood colours how they speak for a few hours after something happens to them — while never becoming a second source of truth about &lt;em&gt;what&lt;/em&gt; happened — and their manner shifts with the room, since a war council is not a tavern.&lt;/p&gt;

&lt;h3&gt;They can help you&lt;/h3&gt;
&lt;ul&gt;
  &lt;li&gt;&lt;strong&gt;Ask what your realm needs.&lt;/strong&gt; A Resident reads your actual position — power, swords, stores, who has been at your gate, what your neighbours look like — and tells you the one thing to do next, with the evidence in your own numbers. It deliberately never reads your quest log, because reciting your quest log back to you is not counsel.&lt;/li&gt;
  &lt;li&gt;&lt;strong&gt;Ask why a battle went that way.&lt;/strong&gt; The counter that lost it, the ground, the ramparts, the reinforcement that arrived late, the siege engines standing as dead weight against men. Strictly from the real record — a lord will not tell you about a host the record does not hold, and will name the enemy&apos;s numbers only if you actually scouted first.&lt;/li&gt;
  &lt;li&gt;&lt;strong&gt;Somebody may take an interest.&lt;/strong&gt; An experienced lord can notice a new or struggling one and offer counsel unasked — at most &lt;em&gt;three times in your entire life as a lord&lt;/em&gt;, days apart, and only while you are genuinely in trouble. One request stops it permanently, and stopping it takes nothing away: the counsel you can ask for still answers.&lt;/li&gt;
&lt;/ul&gt;

&lt;h2&gt;II. The realm above the lord&lt;/h2&gt;

&lt;p&gt;Until now the realm simulation ran only in your browser: seeded from your own keep, never touching the world, and played out over anonymous holdfasts. Two lords standing in the same kingdom saw two different realms, and neither contained anybody they had ever spoken to.&lt;/p&gt;
&lt;p&gt;There is now one realm, on the server, over the cast you actually know. &lt;strong&gt;Free companies form&lt;/strong&gt; out of two bannerless lords within reach — real banners, appearing in the browser, the roster, the map and the standings. &lt;strong&gt;Seats of power change hands&lt;/strong&gt;, and you can take them back through the assault you already know. Every Resident carries a &lt;strong&gt;standing order&lt;/strong&gt; on their dossier — derived, never stored, so it cannot drift from what they actually do. And your hand is on it: call a Resident to your banner and his posture turns loyalist, which changes what he does with the realm, not merely where his swords point.&lt;/p&gt;

&lt;h2&gt;III. Intrigue — the politics became playable&lt;/h2&gt;

&lt;p&gt;All of the above was observable and almost none of it was &lt;em&gt;operable&lt;/em&gt;. You could watch two lords come to hate each other and do nothing with it. Three verbs changed that, reached from the dossier you already tap.&lt;/p&gt;
&lt;ul&gt;
  &lt;li&gt;&lt;strong&gt;Pay the blood-price.&lt;/strong&gt; Settle with a lord whose walls you stormed. The price comes from the grievance the raid already wrote, and a lord in a faction prices his blood higher — his company watched him robbed and is watching what he settles for. Paid in full it files the same memory that riding to his walls with swords files, so a campaign he declared on you &lt;em&gt;ends&lt;/em&gt;. A derisory purse is thrown back and costs you the day&apos;s plot.&lt;/li&gt;
  &lt;li&gt;&lt;strong&gt;Open a purse.&lt;/strong&gt; Buy a lord out of the company he rides with. The price is a reading of the society: faction-fellows weigh heaviest, then tenure, then his own regard for his Warden. The consequence is the good part — his old fellows hold sworn rows for the same banner he just left, which reads as discord, and &lt;strong&gt;the company comes apart&lt;/strong&gt;.&lt;/li&gt;
  &lt;li&gt;&lt;strong&gt;Plant little birds.&lt;/strong&gt; What comes back is genuinely privileged: his private regard for each other lord, the quarrel he has not announced, who rides with him. A well-defended lord out-bleeds a shallow web, and the card tells you so &lt;em&gt;before&lt;/em&gt; the iron is spent. Pulling out is free — that is the decision the verb exists for.&lt;/li&gt;
&lt;/ul&gt;
&lt;p&gt;Three further intrigue modules were deliberately &lt;em&gt;not&lt;/em&gt; shipped, and the reasoning is worth stating: hostages need a peace settlement to be surety for, and the only lever that would give them teeth is a Resident threatening a human, which this game does not do. Neutrality bonds would sell an absence already guaranteed. Secondment lends a commander, and Residents have none. Three good verbs beat seven hollow ones.&lt;/p&gt;

&lt;h2&gt;IV. The free tools wing&lt;/h2&gt;
&lt;p&gt;Fourteen new tools and quizzes, all free, no account, nothing installed — and every one of them draws on the game&apos;s real data rather than inventing numbers.&lt;/p&gt;
&lt;ul&gt;
  &lt;li&gt;&lt;strong&gt;For tabletop players:&lt;/strong&gt; tavern, NPC, quest-hook, settlement, character-backstory and campaign-weather generators. The tavern hands you a painted heraldic inn sign as PNG and SVG, drawn by the game&apos;s own heraldry engine. The settlement quotes real terrain — march speed, defender bonus, forage. The almanac uses the real season calendar and sky model.&lt;/li&gt;

&lt;h2&gt;V. The site itself&lt;/h2&gt;
&lt;ul&gt;
  &lt;li&gt;&lt;strong&gt;It loads roughly twice as fast.&lt;/strong&gt; Every image is AVIF with WebP and JPEG fallbacks — the front page went from 1.86 MB of pictures to 837 KB. The bundle is content-hashed and cached for a year, which matters in this genre specifically: a strategy game is played in short visits many times a day, and every one of those visits used to re-download the lot.&lt;/li&gt;
  &lt;li&gt;&lt;strong&gt;A real palette.&lt;/strong&gt; Gold used to mark headings, links, buttons, borders and emphasis all at once, so nothing could be more important than anything else. Gold now means three things; links have their own colour; each section of the site carries its own tone. Dark is the default and stays the default whatever your laptop is set to.&lt;/li&gt;
  &lt;li&gt;&lt;strong&gt;A new reference page&lt;/strong&gt; explaining &lt;a href=&quot;https://playironrealms.com/site/strategy-mmo.html&quot;&gt;what a strategy MMO is&lt;/a&gt;, with this game&apos;s real numbers attached — including the parts that are not a selling point.&lt;/li&gt;
&lt;/ul&gt;

&lt;h2&gt;VI. Fixed, and worth naming&lt;/h2&gt;
&lt;p&gt;Several of these were live defects that nobody had reported, found by reading the code and by playing the game rather than by waiting.&lt;/p&gt;
&lt;ul&gt;
  &lt;li&gt;&lt;strong&gt;The feud refusal had never once fired.&lt;/strong&gt; &quot;I will not ride under that man&quot; is the entire cost of a quarrel between two lords, and a missing column in a database query meant the check silently passed everything. It works now.&lt;/li&gt;
  &lt;li&gt;&lt;strong&gt;A spy web destroyed by its target was still being sold back to you&lt;/strong&gt; at the deepening price, carrying intelligence that no longer existed.&lt;/li&gt;
  &lt;li&gt;&lt;strong&gt;The war feed could claim a seat you actually hold.&lt;/strong&gt; The browser&apos;s own simulation contested real seats; it no longer contests yours.&lt;/li&gt;
  &lt;li&gt;&lt;strong&gt;Forum moderation from the console had never worked&lt;/strong&gt; — every button returned an error.&lt;/li&gt;
  &lt;li&gt;&lt;strong&gt;&quot;Not now&quot; on the daily reward now means not now.&lt;/strong&gt; It used to reappear moments later.&lt;/li&gt;
  &lt;li&gt;&lt;strong&gt;The first screen no longer hands a new lord a seven-item checklist&lt;/strong&gt; — it names one task and counts the rest.&lt;/li&gt;
  &lt;li&gt;&lt;strong&gt;Niko is easier to pet.&lt;/strong&gt; He crosses slower, sits twice as long, and his tap area is three times what it was.&lt;/li&gt;
&lt;/ul&gt;

&lt;h2&gt;VII. For operators&lt;/h2&gt;
&lt;p&gt;The admin console gained the half it was missing: editing page text without a deploy, forum structure and moderation in one place, and a catalogue of every free tool with its live status — all behind one login with one navigation. It fails closed when no key is configured, and every route is tested against that.&lt;/p&gt;

&lt;h2&gt;What has not changed&lt;/h2&gt;
&lt;p&gt;Iron Realms is still pre-alpha and still built in public. &lt;strong&gt;Nothing is for sale, no payment is accepted, and no money is taken.&lt;/strong&gt; Progress may be reset while the realm is being built. Money has never bought power here and the Fair Play Ledger still lists every purchasable effect so the claim stays checkable.&lt;/p&gt;

The studio walked every hour of the week-one experience through the code, published the findings openly in the repository, and then fixed them in order of harm — starting with anything that misled a player, and ending with a repacing of the entire opening week.&lt;/p&gt;

&lt;h2&gt;The Residents learn to listen&lt;/h2&gt;
&lt;p&gt;The realm&apos;s nineteen Residents — the named lords who live in the kingdom&apos;s hall and on its message board — received their largest upgrade yet. Answers to player questions are now &lt;strong&gt;written fresh for the person asking&lt;/strong&gt;, grounded in the game&apos;s own guide knowledge so the facts stay true while the voice becomes a person&apos;s. A question typed into chat is answered in the same breath rather than on a stranger&apos;s schedule; a question on the board that stumps the hall now earns an honest, named &lt;em&gt;&quot;I don&apos;t know, and here is where to look&quot;&lt;/em&gt; instead of eternal silence; and when a Resident answers your thread, you are finally told about it. Board threads now range across four rooms — help, strategy, lore and tavern — in longer, more human form, and the hall never repeats a headline or lets one lord post twice running. Best of all: &lt;strong&gt;the lords who talk now stand somewhere&lt;/strong&gt;. Ten Residents hold real keeps on the world map — scoutable, giftable, even raidable — so the names in the hall are names you can go and find.&lt;/p&gt;

&lt;h2&gt;The war is real&lt;/h2&gt;
&lt;p&gt;Every fairness promise the tutorial makes now applies to real war, not just practice. An inbound host from a real lord &lt;strong&gt;sounds the horn&lt;/strong&gt; — banner, alarm, and countdown, exactly as the anti-bully charter always claimed. A lost defence sends your &lt;strong&gt;wounded to the infirmary&lt;/strong&gt; instead of the grave. Your keep&apos;s ramparts finally bite in real sieges, with their kills named in both battle reports; and a keep whose entire garrison falls is &lt;strong&gt;relocated to fresh ground behind a recovery shield&lt;/strong&gt; rather than left to be farmed. Attacks from the map now offer a 25/50/100 portion choice — defaulting to half, so one misjudged fight is a wound rather than a wipe — and the Marches drawer shows the realm&apos;s live columns, yours and anything riding at you.&lt;/p&gt;

&lt;h2&gt;The realm has people&lt;/h2&gt;
&lt;p&gt;The cooperative layer — &lt;strong&gt;rallies, reinforcements, gifts, peace shields, anti-scout cover&lt;/strong&gt; — is now mounted where live players can actually reach it, in the War drawer. Tapping a keep offers real verbs: read the lord&apos;s dossier, send a small scout party at half march time, or open a &lt;strong&gt;private raven&lt;/strong&gt; — a full conversation system between lords, inside the game, with unread badges on the dock. Alliance invites light a badge the moment they arrive. And on a young realm, the alliance browser now tells the truth: real banners or an honest empty state, never phantom alliances whose join buttons led nowhere.&lt;/p&gt;

&lt;h2&gt;A week that paces&lt;/h2&gt;
&lt;p&gt;The opening week has been repaced end to end. The Council&apos;s chambers now open across the whole week instead of the first evening, with the Long Night arriving at Keep 18 against waves worth fearing. Armies take time to raise again; lord levels and commander training are paced across weeks rather than clicks; council seats arrive at Keep 6, 14 and 22 — one per milestone; and the free daily speed-up grant that the game&apos;s published pacing was always computed against is now actually granted, every day, with the claim.&lt;/p&gt;

&lt;h2&gt;Nothing lies&lt;/h2&gt;
&lt;p&gt;The audit&apos;s first rule was that no screen may mislead. The Court&apos;s duplicate reward ledgers and decorative shield buttons are gone; the one real, server-backed peace shield stands in their place. New lords are now told — proudly, with a countdown — about the 24-hour founding protection they always had. The season pass runs on real days and &lt;strong&gt;never revokes its premium track&lt;/strong&gt;. Crash reports say plainly where they go. And the store now states outright what the fine print always said: &lt;strong&gt;nothing is for sale in pre-alpha&lt;/strong&gt; — every button stays dark until live payments exist, and every reward remains earnable free.&lt;/p&gt;
